Migration, step by step
Cloud projects fail at the seams: undocumented dependencies, permissions nobody remembers granting, that one application that only runs on the old server. The process below exists to find those seams before cutover weekend.
Inventory servers, applications, data, and licensing. Establish what moves, what stays, what retires, and what the run cost looks like afterwards, so the decision is made on numbers.
Configure the target environment: tenant, identity, security baseline, backup. Migrate a pilot group first and let real users confirm the experience before the business follows.
Move data and users in planned waves, outside business hours where cutovers demand it. Every wave has a validation checklist and a rollback path.
Heightened support in the first days after each cutover, when questions and edge cases surface. Issues get fixed while the project team is still on the file.
Tune performance and cost, complete documentation, decommission old infrastructure properly, and hand over to ongoing support.
Budgeting
Every project is quoted as a fixed scope after solution design, so the price is set when the unknowns are resolved, not before. What drives cost is consistent: the number of users and sites, the number and age of the applications involved, data volume, compliance requirements, and how much downtime the business can tolerate during cutover.
Two things we deliberately avoid: open-ended hourly engagements that reward slow work, and scope written vaguely enough to argue about later. Choosing well
Ask these of every firm you shortlist, including us. The answers separate consultants who deliver projects from consultants who deliver invoices.
If the answer is "not us," ask who inherits the environment and what they get handed. A consultant with no operational responsibility has no incentive to build something supportable.
Any migration answer that does not include a tested rollback path is a plan to improvise during an outage. Ask to see a runbook from a past project, redacted is fine.
Fixed scope after design is the honest model. If pricing is hourly and open-ended, the risk of a slow project sits entirely on you.
You should own a design document, an as-built record, and a handover pack. If documentation is "available on request," it does not exist yet.
